Agile after the framework wars

Agile transformation that buys another scaling method is how you spend a year renaming meetings.

Agile transformation bought a lot of furniture. Stand-ups, PI planning, release trains, a scaling method with a three-letter name. Delivery dates did not move. The meetings got renamed. That is the framework wars. Most large organisations lost them by showing up.

What still works is a heartbeat, a backlog someone is allowed to say no to and a demo that can kill work. Cadence beats branding. I do not care if you call it Scrum, Kanban or "how we work now." I care whether a smaller thing got to a customer sooner.

Agile for enterprises is not an IT religion. Legal can run cadence. Ops can run cadence. Risk can run cadence. They will not use your vocabulary. Do not make them. Make them ship a smaller thing sooner.

Transformation without the rollout

A company-wide agile transformation is how you spend a year certifying people. Start with one value stream. Give it a product owner who can say no. Kill two meetings. Demo every two weeks to someone who can stop the work. Then copy the residue, not the wallpaper.

SAFe and its cousins are not evil. They are heavy. Heavy is useful when you need a shared calendar across 40 teams. Heavy is a tax when you have six. Buy the weight you need. I have watched organisations import a scaling method because a neighbour did. That is not transformation. That is peer pressure with invoices.

Productivity is the twin. Hours do not come back from another tool. They come back from fewer rooms. Agile that adds ceremonies without killing meetings is a tax. If your "agile" calendar is fuller than the waterfall calendar, you did not transform. You nested.

Lean startup is the loop inside a heartbeat. Lean startup without cadence never ships. Cadence without a kill test ships the wrong thing on time.

How to train it

A product owner who cannot say no is a project manager with a new badge. The whole method hangs on that no. If your governance requires eight people to agree before a story is cut, you did not adopt agile. You adopted a talking circle. Shrink the group that can change the backlog until it can actually change it.

I am not allergic to ceremony. A good standup is short because it is a coordination tool, not a status broadcast. A good retro changes the system next week. If yours does neither, cancel it for a month and see if anyone notices. If they do not, you had theatre. If they do, put back only the part they missed.

Distributed teams use agile as an excuse for more calls. Time zones are a constraint. They are not a reason for three standups. One written board. One overlap hour. One demo. If you cannot run that, you do not have a process problem. You have a trust problem. Tools will not fix trust.
